The reason why Hogyoku was strong enough before the winter is technically minor spoiler so you will find out later. Otherwise you can think of Hogyoku as this mass of pure power that can help the user to shape the souls in the way they want. It's not exactly what it is but describing it exactly would be a spoiler too.

I will give you a zero spoiler Hogyoku recap in chronological timeline form: 1. Aizen invents the first Hogyoku, a spiritual object that has the power to erase the opposing spiritual boundary between soul reapers and hollows . However, Aizen's Hogyoku is incomplete and can't actually erase that boundary. 2. Urahara creates his own incomplete Hogyoku (a second Hogyoku) for the same purpose of erasing that boundary, but without Aizen's evil intentions. 3. Aizen makes Shinji and the other future vizards undergo hollowfication by infecting them with a hollow spirit, and Urahara uses his own Hogyoku to stabilize their hollowfication and save their lives. 4. Aizen realizes that Urahara created his own Hogyoku at some point, and the only way to complete either of the two Hogyokus is to fuse them. 5. After that Urahara tries and fails to destroy his own Hogyoku because he saw it as too dangerous to exist and he likely knew that Aizen wanted it. Desperate, Urahara decided to hide his Hogyoku inside of Rukia. Urahara also gives Rukia a gigai (artifical human body) that will break down her shinigami soul and turn it into the soul of a normal human. This will make Rukia untraceable by anyone in Soul Society including Aizen and hide the Hogyoku even more thoroughly. 6. After Aizen steals Urahara's Hogyoku from Rukia in Soul Society arc, the new "complete" Hogyoku which Aizen creates from the fusion of the initial two Hogyokus has a period of dormancy because Urahara had put his Hogyoku that was within Rukia into a dormant state. Urahara tells everyone that they should have until winter before the Hogyoku awakens and can create an arrancar army. 7. Aizen discovers that if someone with at least double the normal spiritual energy of an average captain temporarily fuses with the Hogyoku for a brief moment, then they can use its powers for that brief moment despite its dormancy. This is how Aizen created his arrancar army, including the espada. Aizen no longer needed to wait until winter when the Hogyoku would fully awaken to create his army. 8. As you have just seen Aizen at some point (prob right before he headed to Karakura town) fused with the Hogyoku. When Ichigo injured Aizen, the Hogyoku also healed his wounds as a result of that fusion. That's all you need to know right now, anthing else is a spoiler and will be revealed in time. Studio Pierrot also did Naruto (which is why there was so many flashbacks in that too lmao). Pierrot+ does TYBW which is a much better studio, it started as an offshoot but they basically turned it into their premium anime studio. Also 295 and 296 have a lot of recaps but there's important canon new stuff you miss if you skip them (like half of Naruto Shippuden).

I'm pretty sure that all the parts about Aizen making his own Hogyoku and merging it with Urahara's are actually spoilers which will be explained in the following episodes.

Urahara creates Hogyoku as a way to fix Hollofication in the Visoreds. There's no way for Aizen to reveal anything about Hogyoku at that time because the Hogyoku didn't exist and was created for the first time by Urahara as a response to Aizen's experiments. Aizen moves to create his own Hogyoku only after Urahara escapes from Soul Society and that cannot be revealed since the Turn Back the Pendulum is not shown from his perspective but from Shinji's and Urahara's and doesn't move past the time of their escape. The reveal Aizen in any way attempted to create his own Hogyoku and anything regarding how he used it to power himself will be revealed after this episode, so... Well... Shit happens I guess.

Urahara didn't create the Hogyoku specifically with the Vizards in mind, he created it before the Vizards were ever hollowfied. He prob created it because he suspected that the souls were vanishing due to hollowfication and he could use it to stabilize them before they vanished. Aizen did, in fact, create the first Hogyoku - not Urahara. Aizen explains this in episode 308, I just mistakenly thought it got explained in turn back the pendulum because by then it had already happened chronologically - we just didn't learn of it until episode 308.
