Hello, my dear utopians,

Before turning the page on 2025, I felt it was important to take a moment to look back. Not to simply review our achievements or pile up figures, but to take an honest look back at a year that has had a profound impact on our projects, their foundations, and their direction.

It has been an intense year, with difficult decisions, experiments that were sometimes successful and sometimes less so, and above all, soul-searching. Some developments have been visible, others much more discreet, but all have contributed to redefining what Grand Utopia Maps (my company) is today, and what it will be tomorrow.

This retrospective is therefore neither a triumphant press release nor a technical report. It is a look back at a pivotal year, with its successes, mistakes, doubts, and the choices that resulted from them.

Happy reading and happy holidays to all.

1️⃣ A YEAR OF DISRUPTION

The tipping point of the economic model

The year 2025 marked a clear break in the way all projects were approached. The tipping point was clear and identifiable: repeated leaks of previously paid content highlighted the limitations of an already fragile model. This period was particularly trying, both morally and creatively. It was no longer just a question of protecting work, but of questioning the relevance of continuing to operate according to a model that generated frustration, anger, and discouragement. These events prompted a profound re-evaluation, not only of the economic model, but also of the relationship between creation, community, and recognition of the work done.

The choice of everything free

It was in this context that a radical decision was made: to switch to a completely free model. The mods became freely accessible, without restriction, with support now based solely on volunteer work. This choice was not taken lightly. It was carefully considered and accepted, despite the uncertainties it entailed. This change profoundly altered the overall balance of the projects. It forced me to rethink the way I produce, communicate, and plan for the future. The switch to free access was not an end in itself, but the starting point for a complete reorganization.

2️⃣ FREE CONFRONTED WITH REALITY

A necessary initial assessment

The end of the year provided an opportunity to take stock of the situation. While the switch to a completely free model clarified the project's philosophy and put an end to certain tensions, it also revealed its limitations in terms of long-term stability. A completely free model alone cannot guarantee a sufficiently solid framework to maintain the same level of investment over time.

Even though a core group of loyal supporters remained, the overall dynamic showed that this model was not sufficient to absorb all the constraints associated with such large and time-consuming projects.

This reality had direct consequences on the organization of work throughout 2025. It imposed stricter prioritization, more careful time management, and in-depth reflection on what was truly sustainable in the medium and long term. Some decisions were visible to the community, others much less so, but all were guided by the same necessity: to preserve a viable balance without sacrificing either the quality of the projects or the desire to continue developing them.

The change in status of MAC and MEC projects

Before the switch to a completely free model, the More American Cities and More European Cities projects had a very specific role in the overall ecosystem: they were developed in parallel, designed as complementary sources of revenue to finance part of the time invested in all creations. The change in business model has profoundly altered this balance. With the transition to a free model, these editions have lost their role as a direct source of financial support. They are no longer projects that contribute to financing development time, but projects that add to the already significant number of hours of work required for Grand Utopia and Grand Utopia of America.

The necessary choices to remain sustainable

This development made it essential to reassess the time devoted to each project. Continuing to develop MAC and MEC at the same pace as before would have meant accumulating hundreds of additional hours of work, with no compensation to absorb this burden in the long term. The deliberate slowdown in these editions is therefore neither a lack of interest nor a sidelining, but a direct consequence of the new model. It is a pragmatic choice, aimed at preserving a viable balance, avoiding exhaustion, and ensuring that the main projects can continue to evolve under good conditions.

3️⃣ LORE AND IMMERSION

The desire to go beyond simple mapping

In 2025, the desire to go beyond simple mapping was not expressed in the same way across all projects. Experiments with lore and immersion were conducted in two distinct areas, with different objectives and formats.

On the Grand Utopia of America side, work focused mainly on setting up detailed wikis. The idea was to structure the universe, document the cities, characters, and places, and offer a deeper understanding of the territory for those who wanted to immerse themselves in it. It was a more “encyclopedic” approach, conceived as a logical extension of the mapping work.On Grand Utopia, the approach was different, more experimental. The Utopian Summer Games were designed as an event-based, participatory format, with the aim of creating a more playful, narrative-driven immersion that was less rigid than a simple wiki. Here again, the goal was to explore another way of bringing the universe to life.

A real investment, mixed returns

Both approaches required a significant investment. Writing, structuring, scripting, and maintaining overall consistency takes time (even with the help of my friend ChatGPT), sometimes as much as the mapping itself. This investment was made voluntarily, with a sincere desire to enrich the projects and give them another dimension, beyond the simple driving experience.

With hindsight, an initial conclusion can be drawn, but it needs to be qualified. On the Grand Utopia side, the Utopian Summer Games attracted less interest than hoped for. The majority of players remain primarily attached to the driving experience and discovering new cities and landscapes, rather than more advanced narrative formats. As for Grand Utopia of America, it's still too early to tell. The wikis have only reached a limited audience so far, but the public version of GUOA is only just coming out now. It's therefore entirely possible that this aspect will take on greater significance and find a wider audience in the coming weeks, as new players join the game and embrace the universe.

Readjusting the cursor without denying what already exists

In light of these findings, a decision gradually emerged: to reduce the time spent developing lore, without eliminating it entirely. The foundations are in place, they will remain accessible, and they will continue to be maintained at a consistent level. But at this stage, they can no longer be the focus of my time investment.

This readjustment allows energy to be reallocated to areas where demand is currently highest: pure mapping, the quality of cities, roads, and landscapes, as well as new projects that will be presented in the 2026 roadmap.

This is not giving up, but rather a rational refocusing. It is a way of accepting that not all ideas will immediately resonate with everyone, and that making a project last sometimes involves making clear-headed decisions, even if it means changing them over time.

4️⃣ A YEAR RICH IN CONTENT

Despite the context, many concrete steps

Despite doubts, second thoughts, and profound changes to the model, 2025 was an extremely productive year. And it is important to state this clearly, because this productivity did not come about in a comfortable context, nor with a fixed vision. It came about alongside difficult, sometimes discouraging decisions and a complete reorganization of the way I work.

One of the major changes this year was the relocation of Grand Utopia (geographically speaking, within the editor) and its merger with Mygotopia/Akokan Island. This was not originally planned to happen so soon. It was a direct result of the transition to a completely free model, but it also helped to restore consistency across the board, avoid fragmentation, and provide a clearer and more readable vision of the Grand Utopia project.

GUOA, MAC, and MEC: projects moving forward

On Grand Utopia of America, 2025 marked an important milestone with the arrival of a major new version, incorporating five new playable cities. This work represents hundreds of hours of mapping, testing, adjustments, and finishing touches, in an increasingly vast and demanding project.

At the same time, More European Cities editions were published and the More American Cities series continued to grow with new locations and new editions. Although their pace has been deliberately slowed down, these projects have not been abandoned. They have simply changed status: from complementary financing tools, they have become additional projects, developed by choice rather than immediate economic necessity.

It was also in 2025 that the global editions finally began to emerge, at least for MAC. They had been planned since almost the beginning of the MAC and MEC series, but due to lack of time and the already heavy workload involved in producing the individual editions, their production had never really been launched. The change in business model served as a catalyst. In a context where everything was free, it became necessary to offer a clear and useful advantage to players who wanted to support the project. Global editions naturally emerged as a coherent solution, without compromising free access to maps in the long term. Since the release of MAC (Global Edition), the decline in the number of subscribers has stopped and momentum has picked up again, confirming that support works when it brings real value.

Production that comes at an invisible cost

Everything that came out in 2025 isn't just about published mods. It's mostly about time, a lot of time. Time spent building, fixing, maintaining, and adapting existing projects to a model that completely changed along the way. This section is not meant to pat myself on the back, but to remind everyone of one simple thing: the change of course in 2025 never meant a halt in production. On the contrary. It often meant producing more, with less certainty, and under different pressures.

5️⃣ WHAT 2025 WILL LEAVE BEHIND

A difficult but necessary year

2025 was clearly not a comfortable year. It shook up certainties that had been in place for several years, challenged balances that I thought were more solid, and forced me to face reality, sometimes quite brutally. Some ambitions had to be revised, some ideas put on hold, and limits were set where there had been none before. But looking back, these difficulties were not in vain. They forced me to sort things out, to distinguish between what was a desire, a habit, or a real necessity. They also enabled me to streamline the overall framework of my projects, to stop building in a state of constant urgency, and to clarify a direction which, despite my doubts, is now much clearer than it was at the beginning of the year.

Foundations for the future

What has been put in place in 2025 is not intended to impress in the short term or serve as a showcase. The choices made this year are primarily structural. They aim to make projects more coherent, more understandable, but above all more sustainable in the long term, both creatively and humanly.

The decisions taken, some of which were difficult, now serve as a foundation for the future. They enable me to look ahead with greater clarity and fewer illusions, but also with a more stable and confident vision. The 2026 roadmap will follow this logic directly, without any artificial breaks, but rather as a continuation of what was understood and adjusted in 2025.

Thank you to everyone who follows the projects, actively supports them, or is simply there, sometimes silently. Your presence gives meaning to this work, even in more challenging times. The next phase will not seek to move faster. It will seek to go further, building on the foundations laid this year.

Thank you for reading, and well done if you've made it this far!Once again, I wish you all a wonderful holiday season with your friends and loved ones.

Let's meet up again in 2026!

Rétrospective 2025

Bonjour mes chers utopiens,

Honestly, I love your work and I thank you for being honest about everything throughout your project. I had to cut support for your project not because I wanted to, but because I myself am starting a business, and let’s just say things haven’t gone as planned. So I’ve had to make financial adjustments (I will support this project again once I am financially able). But I will say this, I understand why you want to do the free approach. But in reality, I think you’re shooting yourself in the foot. On paper it sounds great but clearly you have learned that financially it is hurting you. People will pay for a great product and you have a great product, my friend. Yes it hurts to see people paying for your product and then just giving it away to others but hey, that’s a reality. Also realize that just because people get it for free even if it’s a paid mod. A lot of them could still really enjoy it and decide to support you because of how great it . If you would’ve just kept everything at a reasonable price, which I believe you did and structured your model a little bit better which I believe you have now. People would not hesitate to support. But the back-and-forth confusion of some stuff is free and some stuff is not (MAC,MEC). is honestly confusing, and annoying. Everybody would want a global file for those projects and to not have to download 15 different mods every time they get updated. Think about it! You need to go back to a paid model. Not just for yourself, but for your team and for your mental health. I get what you tried to do, and I respect it, but just admit that it didn’t work, and go back to everything paid. The support will come you’ve put in the work. Now trust the process and most of all trust God. God bless you and know that we love you and a lot of us are praying for you.

Sorry for the delay in responding, I was deliberately taking some time off during the Christmas holidays. Thank you very much for your message, really. It is sincere, thoughtful, and I appreciate it enormously. I completely understand your point of view, and I also respect the fact that you had to make financial choices on your side—that's the reality for many of us. The transition to a more open model was not a decision taken lightly, nor out of naive idealism. It is a thoughtful choice, aligned with the long-term vision of the project and with the way I work today. Financially, it's not always the most comfortable path, that's true, but it's also not a failure or a disguised “step backwards.” I am aware of the current limitations and complexity, and I am working to simplify and clarify things over time. This model is not set in stone; it is evolving, but for now I am convinced that this is the right direction for Grand Utopia Maps. Whatever happens, your past support, honesty, and respect mean a lot to me. And when you are able/willing to support the project again, it will always be with pleasure, without any obligation. Thank you again for your words and your kindness.
